From packages to ports

I'm running a server using an arm processor. At this moment the packages build is veryyyy slloooowwww.
So I'm thinking to change from packages to ports.

What is the road to achieve this?

PS. A few years ago I switched from ports (at that moment using svn) to packages so I know how to compile

You could do the actual building on a different machine, maybe at home? Or build everything you need in a jail (so you don't mess with the installed packages on the production side and can keep that running without interference). Once everything is built in that jail, update the packages on the host. Least amount of down time.

Generally speaking, I have had great experiences using ports-mgmt/synth over the years, daily (with very rare exceptions). It handles a whole bunch of things that I had previously been doing manually. While I can't say that I've literally never had a problem with it, I can say that they've been infrequent, almost never the fault of Synth itself, and it's been waaaaaaaaaaaaaaaaaaaay easier and waaaaaaaaaaaaaaaaaay less problematic for me than handling it all manually. But specifically, with regards to the "But the server is a production server": It builds everything (either on a remote machine or on the target machine itself) in a jail and then makes the built packages available for (e.g.) "pkg upgrade".

I'll also say that many people use ports-mgmt/poudriere for (I gather) the same reasons. I have zero experience with, and almost zero specific knowledge of, Poudriere (mostly simply because I've been so happy with Synth), but people seem to generally be happy with it, as far as I've seen. So you may want to look into one or both of them.

What do you even mean here with "package build" though? In my opinion slow = good for production. Why mention build if you don't seem to be building anything?

Just making sure: are you sure you're not following quarterly releases?

As SirDice said: just start building.

I'm quite a fan of ports-mgmt/portmaster for all this because of its no-nonsense approach, in addition to extensive support (seriously: OpenSSL changes and you'll only need 1 command to rebuild OpenSSL + all dependencies; jails not required).
